I was halfway through a nasty bugfix — cursor in the middle of a function, terminal open with the failing test — when Slack buzzed. A product manager needed a quick clarification about a demo. I answered. Then a code review ping. Then an on‑call page. By the time I returned, I stared at the same file and felt the entire afternoon had evaporated.

This wasn’t rare. At my Bengaluru startup the day is a rope: sprints, async PRs, ad‑hoc demos, and a thin thread of deep work that keeps getting snapped. I was losing the plot every time I switched. Fixing one distraction cost me ten minutes to get back in flow. Do that five times a day and you lose a solid hour.

I tried the usual: block calendars, phone in another room, and the rigid “no meetings before lunch” rule. Those helped, but didn’t address the real problem: losing the breadcrumb trail of why I stopped and what the next vital step was. I needed a tiny, repeatable handover for myself.

The rule (30 seconds)

Before I switch tasks, I write a three‑line handover. Thirty seconds. No ceremonies. The template is trivial and lives in my muscle memory now:

Context: one sentence — what I was doing and why. Blocker: the immediate reason I stopped (if any). Next: the exact next action I would take to continue.

Example I leave in the editor as a comment or in a single line in the repo/root .handoff file: Context: debugging payments failing on UPI test cards (race in retry logic). Blocker: test portal fails intermittently; need deterministic repro. Next: add logging at retry entry + run payment flow with test card #3 (start @ 15:40).

That’s it. No long notes. No ticket rewrites. The point is to recreate the mental state in 10 seconds when I return — not to explain the entire architecture to my future self.

If I switched because of an urgent chat, I paste the note into the chat as well so the PM knows I’m on it. If the switch is inside a repo, I leave it as a comment in the file with a TODO:HANDOFF tag; if it’s cross‑repo or design work I drop the note in Notion under a single “Handoffs” page. The medium doesn’t matter. The structure does.

Where this actually lives in my workflow

I use VSCode and have three tiny habits that make the rule frictionless. First, I have a single keyboard shortcut bound to insert my handover template into an editor comment — command palette, hit the shortcut, edit the two or three words, done. Second, my .gitignore contains .handoff so these notes don’t accidentally end up in commits; for repo‑local handoffs I push the comment and my pre‑commit hook strips TODO:HANDOFF comments automatically. Third, I keep a one‑line “Handoffs” scratch in Notion for multi‑day tasks that colleagues might need to see.

When I’m on the train or away from my desk, I use my phone to capture the one‑line in the company Slack or my personal notes app. Again: 30 seconds. No elaborate process until it’s actually necessary.

The first week it felt silly. Writing a one‑line felt like overhead. Then I returned to a paused task and actually knew where to jump back in. The return time dropped from 10 minutes to about 30–90 seconds for most tasks.

The tradeoffs and the week it failed

This rule is not magic. There are real tradeoffs.

First, it adds tiny overhead to every context switch. If you’re doing firefighting where switches are seconds apart, writing a note can feel like wasted time. During a two‑hour on‑call surge last month I abandoned the habit for a few rotations and relied on short voice memos to myself — faster, but messier.

Second, I made a rookie mistake: I left TODO:HANDOFF comments in a commit once and it made it into main. The comment wasn’t harmful, but it looked sloppy. I fixed this with the pre‑commit cleaner, which feels like extra ops to maintain. Tradeoff accepted.

Third, the habit can leak signals to teammates who misread a handover as something they must act on. A note that says “Next: run test card #3” became a passive task for a new intern who thought they should start. I had to clarify: handovers are personal breadcrumbs unless explicitly assigned.

And then there’s the week it broke me. We had an all‑hands product demo and I had to hop between three demos, a bug, and a late‑night release. I stuck rigidly to the handover rule, leaving neat notes everywhere. By morning I had 14 half‑finished tasks with terse handovers, and the cognitive load of parsing them—because they were terse on purpose—took longer than if I’d completed two of the tasks instead. I learned a useful boundary: if a switch is likely to multiply, finish or fully stop the task rather than hand off a half‑thought.

Why it stuck

The rule worked because it targeted a single friction: my memory. Good calendars and blockers handle external interruptions. This rule handles the internal interruption — the short term loss of intent. Thirty seconds buys you back minutes later.

I can point to a practical tiny win: I stopped having those “what was I doing?” gaps in PRs. My PR descriptions became cleaner because they often contained the same three lines I’d written as a handover. My afternoons stopped splintering into micro‑sessions. I estimate I reclaimed 30–45 minutes a week — not life‑changing, but for focused work it’s meaningful. For someone on an eight‑hour office day in an Indian startup, that is the difference between shipping a small feature or polishing it.

If you try it, don’t worship the form. The rule is not: always jot down everything. The rule is: always leave the minimum required breadcrumb so you can resume without reconstructing your own thinking. If you can spare 30 seconds, you’re buying back multiple minutes of real thinking later.

Takeaway: a tiny handover keeps interruptions cheap. My only real question now is whether I can teach this without making every inbox look like a pile of TODOs. That’s the real work.
